.First we need to save the sega cd: we make him what was supossed to be an cd accesory for the genesis ,só we need to cut things on the hardware to made him cheaper,we need massive titles like the genesis for the sega cd and not so fmv's.
.Second the Sega Saturn:we cancel the 32x and we for the hardware we made a model 1.5 for the saturn,we cancel knuckles Chaotix and the team who made it is gone work with Travellers Tales for the Sonic 4 to 1996,we need retrocompability with the genesis,the saturn is gone use memory cards instead of an internal battery,with a cheaper saturn we launch him for october of 1995 and for 1996 we launch with Sonic 4,the saturn nerds the same franchises that people liked on the genesis, and the saturn is gone come with the same model of the japanese controller.
.Last the Dreamcast:we change his name for katana,he's gone use the Sega Naomi 2,our massive franchises from the saturn and genesis,6 buttons and 2 anologs on the controller,don't redesign sonic because we're gone lose sells just because of peoples opinion,use DVD.

I love the pipe dream.
No saving SEGA without putting their decisions in the context of their own time.
On many things SEGA were trailblazing and taking risks. Some of these would have worked out if SEGA hadn't taken other risks.
On the hardware side, I would cancel the 32X and delay the Dreamcast until all consoles could be shipped with broadband modems (probably 2000).


Mostly, I would focus on shifting game development turnover times to be longer and encourage better, more favorable partnerships with in-demand Western developers like Blizzard, Insomniac, Naughty Dog, Id, and et cetera by-way of (expensive) middle teams who focus on converting their games to work best on Saturn. Importantly, I don't see a need to meddle in anything Sega of Japan were doing. The Saturn will be weak in its generation but it didn't need to die so quickly like it did, so hopefully these adjustments can help keep the console relevant long enough for the Netlink and Saturn Sonic Adventure to happen and carve out the console's niche.

but... yeah. I don't see Sega surviving unless they can hold developer interest long enough to avert Microsoft entering the business as competitor, and form a partnership with a landmark team like Bungie, Rockstar, or Kojima himself as exclusives or timed exclusives.

There's been like a gajillion of these threads. I don't know why I'm even entertaining the idea. There's some folks here who have bemused and researched about this for decades and they kind of know that Sega's financial situation in 1994 was pretty bad already.
